Treat the five days as five different auctions. That is the whole plan. A single "Festive Sale" campaign with one budget and one bid cap will spend most of its money on Dhanteras, when CPMs are at their highest and every jewellery, appliance and electronics advertiser in the country is bidding against you, and then limp through Bhai Dooj when gifting intent peaks and the auction has quietly gone cheap again. If you are searching for a Diwali Facebook ads strategy for India, the useful version is a day-level bid and pacing plan, not a creative calendar.
Diwali falls on 8 November 2026. Dhanteras lands on or around 6 November, Choti Diwali on the 7th, Govardhan Puja on the 9th and Bhai Dooj on the 10th, with regional variation you should confirm against your own panchang before you schedule anything. The bids you set this week are what decide your cost during that window, because Meta's learning phase and Google's bidding models need two weeks of stable signal before the peak to price you correctly.
Get your October baseline before you touch a bid cap
You cannot plan for a CPM increase you have not measured. Pull these from Ads Manager for 1 to 25 October, broken out by campaign objective:
- CPM for cold prospecting, separately from retargeting. They move at different rates in November.
- Outbound CTR and cost per landing page view, not link clicks. Link clicks lie on slow mobile sites.
- Add-to-cart to purchase rate, split prepaid and COD if your pixel passes payment method.
Do the same in Google Ads for Search impression share, average CPC on your brand terms, and Performance Max asset group spend split. Write the five numbers on a sheet. Every decision below is relative to them.
What the festive season CPM increase in India actually looks like
In the accounts we run, cold-audience CPMs in the Dhanteras to Diwali window typically land somewhere between 1.6x and 2.3x the October baseline, with the sharpest single-day jump on Dhanteras morning and a second spike on the evening of Diwali itself. Retargeting CPMs rise less, often 1.3x to 1.5x, because the pool is small and your competitors are mostly buying reach, not remarketing. These are planning ranges, not a law. Apparel in a crowded category moves more than a niche home-fragrance brand. Measure your own.
The cost is mechanical. Same inventory, more advertisers, auction price goes up. What that does to your maths is worth writing out.
Take a store with ₹2,800 AOV, 1.3% outbound CTR and 2.5% conversion rate on cold traffic. At an October CPM of ₹210, ₹1,00,000 of spend buys 476,190 impressions, which is 6,190 clicks, which is about 155 orders, which is ₹4.33 lakh of revenue. ROAS 4.33.
On Dhanteras at ₹420 CPM, the same ₹1,00,000 buys 238,095 impressions and 3,095 clicks. Festive intent does lift conversion, so call it 3.2% instead of 2.5%: that is 99 orders and ₹2.77 lakh. ROAS 2.77. You converted better and still lost 36% of your return, because you bought half the reach.
Why your festive ROAS drops even when the sale goes well
That arithmetic is the honest answer to the festive ROAS drop everyone complains about in the second week of November. It is not account decay and it is usually not creative fatigue. It is auction price.
Then COD makes it worse. Carry the 99 orders forward. If 55% are cash on delivery, that is 54 COD orders, and at a 22% refusal and return-to-origin rate you lose 12 of them. Delivered revenue drops to roughly ₹2.44 lakh, and you still pay forward and reverse freight on the RTOs, call it ₹160 a shipment, so another ₹1,920 out. Effective ROAS 2.42 against the 4.33 you were running in October.
So set the festive target before the season, not during it. We usually agree a floor with clients at 55% to 65% of the October blended ROAS for the peak five days, and judge the campaign on contribution margin after RTO and shipping rather than the Ads Manager number. A 5% to 7% prepaid discount funded by Razorpay or Cashfree UPI, surfaced at checkout and in the ad creative itself, is the single cheapest lever on that whole chain. Shifting ten points of COD share to prepaid does more for festive profit than any bid tweak.
Dhanteras ads versus gifting day ads: different buyers, different bids
Dhanteras is a self-purchase day with a deadline. People buy gold, silver, utensils, appliances and anything that reads as an auspicious acquisition, and they buy it on the day. Intent is high, CPMs are brutal, and the ad has to show price, availability and same-day certainty. For jewellery stores this is also the day your product prices need to track the spot rate instead of sitting on last week's number, which is the entire reason we built Gold & Silver Live Rate: live metal pricing with a visible breakup of metal, making charge, wastage and GST, so the ad, the collection page and the invoice all agree.
Bhai Dooj is a gifting day, and gifting buyers behave nothing like Dhanteras buyers. They search later, they browse more, they care about presentation and delivery date, and they convert on a bundle or a gift card when the shipping promise is gone. CPMs by then have usually eased back towards 1.2x to 1.4x of baseline because the big spenders have burnt their budgets.
Running one creative set across both is how you end up with a 1.8 ROAS on 10 November for no reason other than you were still showing a Dhanteras price-point ad to someone shopping for their brother.
A five-day Meta budget plan you can actually pace
Assume ₹10 lakh for the window, with the run-up handled separately. A split that has worked for us across apparel, home and accessories:
- 6 Nov, Dhanteras. 22% of budget. Bid cap at roughly 1.4x your October target CPA on prospecting. Retargeting uncapped on highest-value, windows at 3 and 7 days only.
- 7 Nov, Choti Diwali. 16%. The quietest of the five in most categories. Good day to buy reach cheaply for the gifting push rather than chase purchases.
- 8 Nov, Diwali. 26%. Front-load it. Spend hard until about 4pm, then cut prospecting to near zero by 7pm. Nobody is browsing a kurta collection during Lakshmi Puja. Hold a retargeting sliver running overnight; the 11pm to 1am window is unusually cheap and converts.
- 9 Nov, Govardhan Puja. 14%. Delivery promises for Diwali are dead, so the creative switches to gift cards, pre-orders and the Bhai Dooj angle.
- 10 Nov, Bhai Dooj. 22%. Heaviest gifting day of the five for most D2C categories, and the cheapest reach of the five. This is the budget most merchants have already spent.
Those percentages are a starting allocation, not a schedule to defend. Check pacing at 2pm each day and move money between ad sets, not into new ones.
When to raise the daily budget before Diwali
Start lifting from around 25 October, in steps of no more than 20% to 25% every 48 hours. Larger jumps push ad sets back into learning, and an ad set that re-enters learning on 6 November is an ad set you have paid to educate at double CPM. If you need to triple your spend, get there over ten days.
Launch new creative no later than 28 October. Anything that goes live on 5 November is buying its own exit velocity at peak prices. If you are adding a new campaign for the gifting days, publish it on 1 November with a small budget so it has conversion history before you scale it on the 9th.
One exception worth naming: if your account spends under ₹3,000 a day, the 20% rule matters less than having enough daily conversions to exit learning at all. Consolidate into one or two ad sets and raise in bigger steps. Fragmenting a small budget across five day-specific campaigns is a reliable way to learn nothing.
Campaign structure for a Shopify store running the full five days
Keep it flat and keep it legible on a phone at 11pm, because that is when you will be editing it.
- One prospecting campaign, Advantage+ shopping or broad, with day-parted budget schedules. Day-level budget scheduling inside one campaign beats five separate campaigns, because the learning carries across.
- One retargeting campaign with three ad sets: viewed product 3 days, add to cart 7 days, past purchaser 180 days. Exclude purchasers from prospecting through a customer list synced daily, not just the pixel.
- One catalogue campaign for DPA, with a festive-specific product set. Exclude out-of-stock sizes manually; the feed lags on peak days and a sold-out SKU at a ₹420 CPM is expensive.
On the Shopify side: Conversions API live and deduplicating properly, server-side event match quality above 6, UTMs on every ad, and a separate GA4 conversion for prepaid versus COD if your checkout can pass it. Build festive collections as real collection pages with their own URLs rather than sending traffic to a filtered search result, so Google has something to index and your retargeting audiences are clean. If your collection page is a 300-product wall with no way to narrow by price or occasion, fix that before you fix bids.
Google Ads during a Diwali sale in India
Google is where the gifting demand shows up as explicit search, and it is also where your competitors will bid on your brand name while you are busy watching Meta. Three things matter in that week.
Defend brand. Set a separate brand campaign with manual CPC or target impression share at 95% top-of-page. Brand CPCs in India stay cheap even in festive week, and losing brand traffic to an affiliate or a marketplace after you have paid Meta CPMs to create the demand is the most annoying way to lose money.
Give Performance Max room, but not a blank cheque. Raise the PMax budget from 1 November so the model has data before the spike. If you are on tROAS, lower the target by 20% to 25% for the window rather than holding a target the auction cannot support, because a tROAS that is too high simply stops spending on the days you most want to be present. Use a brand exclusion list so PMax does not eat the brand campaign.
Shopping feed hygiene. Price, GST-inclusive display, availability and shipping speed in the feed must match the product page. Disapprovals on 7 November take 48 hours to clear, which means they clear after the peak.
The site has to survive the traffic you are buying
Most festive traffic in India arrives on a mid-range Android phone on a patchy 4G connection. If your LCP is 3.2 seconds on mobile, a meaningful share of the clicks you paid ₹420 CPM for never see the product. We see this every year: the ad account looks fine, the CPM is as forecast, and the conversion rate has quietly dropped 18% because three review apps and a countdown timer are loading render-blocking scripts.
Audit it in October, not November. Strip apps you stopped using, defer third-party scripts, compress hero images, and check the result on a throttled connection rather than on office wifi. SwiftStore handles the scan-and-monitor part, and if the fixes need theme work our notes on Shopify speed optimisation cover what is worth doing and what is theatre. Also test your Razorpay and UPI flows on the actual devices your customers use. A UPI intent that fails to return to the thank-you page on one Android browser is a silent 4% revenue leak.
Questions we get asked every October
How much should we spend on ads for Diwali? Work backwards from inventory and margin, not from last year's spend. Take your festive revenue target, divide by the ROAS floor you set after RTO, and check the answer against the daily budget ceiling your October CPA can absorb without more than a 25% step up every two days. If the number requires quadrupling spend in four days, the target is wrong, not the plan.
Should we pause ads on Diwali evening? Pause cold prospecting, keep retargeting at 15% to 20% of its daytime budget. Do not pause the whole account; restarting a campaign on 9 November costs you a day of pacing.
What about WhatsApp? Your cheapest festive channel by a distance, and the one most people underuse. Segment past purchasers and abandoned carts, send the Bhai Dooj gifting message on 8 and 9 November when paid CPMs are peaking, and keep it to two sends. The opt-out rate climbs fast in festive week.
Do we need Shopify Plus for this? Almost certainly not, unless you are hitting checkout customisation limits or running multiple storefronts. Standard Shopify handles festive traffic fine. Spend the difference on creative and development time for your landing pages.
Pick one afternoon this week, pull the October baseline numbers, and write your five day-level budgets and bid caps into a sheet before you build anything in Ads Manager. If you want a second pair of eyes on the store before the traffic lands, our free audit covers speed, tracking setup and checkout behaviour on mobile, which is where most of the festive leakage actually happens.
